About Fortress
Fortress Performance Partners is a performance improvement and managed execution firm. We diagnose the operational work that limits growth, cash flow and capacity, improve it, and — when the constraint is a queue — run it. Measured in our clients’ own numbers.
We are not a consultancy. A consultancy is accountable for its advice; we are accountable for how the work performs after we have finished designing it. Not every engagement operates a workflow. The accountability does not change.
Why we exist
Most organizations don’t have an AI problem. They have an execution problem — and the evidence is not subtle. Around 80% of AI projects fail to deliver measurable business value. 95% of enterprise generative AI pilots return nothing to the P&L.
Those numbers do not describe bad technology. They describe technology landing in work that was never made ready for it: a diagnosis that stopped at the tool, governance that existed on paper but not in the workflow, and people left to adapt to something nobody equipped them to supervise.
If the failure is a lack of execution and governance, advice alone is more of what already failed. So when the constraint is a queue, we stay through Operate — because that is the only condition under which the discipline actually exists rather than being recommended. When the constraint is the system or the seat, the work is design or embed. Same standard.
Our operating model
FORT Whole Enterprise Excellence — Fortress’s own installable operating model: five principles, twenty-five elements, one system for people, AI, automation, and partners.
FORT Whole Enterprise Excellence is Fortress’s proprietary operating model — the model we install when a client doesn’t already run one. Where EOS, Scaling Up, and similar systems give a leadership team a lightweight cadence, FORT gives the same discipline plus a rigorous measurement backbone: five principles, twenty-five elements, each scored the way Baldrige examiners score approach, deployment, learning, and integration, with results held to the same standard on levels, trends, comparisons, and integration. It runs as a cycle, not a binder, with a named owner for every metric — and it governs the whole work system, not only the humans in it: people, AI, automation, and partners are all accountable to the same numbers.
How we are structured
Fortress brings together experienced operators, transformation leaders, workflow specialists and a qualified ecosystem of technology, data, cybersecurity and implementation partners. You get that range through a single accountable relationship — and on every engagement you know exactly who is answerable for what.
Someone owns the relationship and every commitment made inside it. You are not handed off after the sale.
Someone is answerable for whether the engagement is scoped correctly and whether the value case holds. If it does not, you hear that before you sign.
Someone owns the controls, the acceptance criteria, and whether Fortress can defend every claim it makes — including to you.
Someone is answerable for whether the work meets the standards it was sold against.
Domain specialists work inside the stream or function you operate in. You are not being taught your own business by a generalist.
On larger engagements these are held by different people. On smaller ones some are combined. The accountability is identical either way — and it is always named, so you never have to work out who to call.
Partners extend our capacity. They never hold your relationship, and Fortress remains accountable for their work as if it were our own.
Capacity
Large firms run on leverage. An experienced partner wins the engagement, and a team early in their careers delivers it — learning your operation as they go. That leverage model has its place. It is an expensive one when what you needed was somebody who had solved this before.
Fortress staffs the other way round. Whoever assesses the work is accountable for how it performs. The specialists come from the work itself — people who have run a revenue cycle, an underwriting operation or a finance function, not people who read about one last week.
You should not be explaining your own business to the people you hired to fix it.
Behind them sits a qualified ecosystem for technology, data engineering, cybersecurity and implementation — held to the standards we hold ourselves to, and never fronting your relationship.

Where we work
Fortress supports organizations across North America, and can support European engagements through international operating capacity and qualified partners.
The name
Rocca is the Italian word for a fortress — a stronghold built to hold. It is also, one anglicization later, the family name behind this firm. The name carries what we are trying to build for clients: something structural, defensible, and made to last after we have gone.
Twenty minutes on the problem — what’s breaking, who owns it, and whether it’s worth fixing this year. If we’re not the right fit, we’ll say so.
The session is free. The diagnostic is not.
